Are We Shaping the Future of Work Together?

Leader and colleagues shaping the future of work together, reviewing an AI-assisted workflow as a teammate.

Every powerful new tool changes work in two ways. First, it changes how a task is performed. Then, over time, it changes what people are capable of doing.

We’re beginning to see both changes with artificial intelligence.

You may have read about new AI models that can predict protein structures and use computer models to screen promising molecules during the early stages of drug discovery. Laboratory testing and clinical trials are still essential, but researchers may be able to narrow the possibilities much sooner, reducing the time and expense required to determine which candidates deserve further study.

In medical imaging, AI can help trained professionals identify suspicious areas in X-rays, CT scans, and mammograms. It doesn’t replace the judgment of the physician or radiologist. It gives them another powerful tool to recognize an anomaly that might otherwise be overlooked.

Software developers are using AI tools to handle portions of boilerplate coding, testing, debugging, and documentation. This may allow them to devote more time to architecture, problem-solving, security, and understanding the needs of the people who will use what they create. Writing assistants are creating similar opportunities by helping people organize information, develop early drafts, and complete routine communications more efficiently.

In each case, people aren’t merely doing the same work faster. The work itself is beginning to change.

The Question Employees Are Asking

Organizations are encouraging employees to use AI, increase productivity, and find more efficient ways to work. Yet many employees are quietly asking a reasonable question:

If I help the organization accomplish more work with fewer hours, what happens to me?

Leaders may see productivity while employees see uncertainty. Employees may wonder whether they’re being asked to help determine which parts of their jobs will no longer require them. They may also be concerned that greater efficiency will lead to fewer positions, smaller departments, or the elimination of functions that exist today.

These concerns shouldn’t be brushed aside or answered with promises leaders cannot honestly make.

Roles, headcount requirements, and even entire departments or functions may look different than they do today. These changes will likely affect everyone in some way. Some tasks may disappear, new responsibilities will emerge, and certain skills will become more valuable while others become less important.

That makes it even more important for leaders and employees to explore the possibilities together—not after all the decisions have been made, but while the organization is still determining what the work may become.

We Don’t Have All the Answers

There is a temptation for leaders to speak confidently about the future of AI and work. Presentations are created, strategies are announced, and new expectations are introduced.

The truth is, no leader knows exactly where this is going. Admitting that uncertainty isn’t a failure of leadership. Pretending to have answers that don’t yet exist would be.

AI is developing too quickly, and its impact will vary among industries, organizations, departments, and individual roles. A tool that saves one employee an hour may completely reshape how another employee performs an important part of the job.

A more honest leadership conversation might begin this way: “We may not know exactly where this is going. Let’s discover it together.”

The People Doing the Work Need a Voice

How work evolves shouldn’t be determined entirely behind closed doors and then announced to employees.

The people closest to the work understand details that may not appear on a process map or management report. They know where time is being wasted, where customers become frustrated, where information gets stuck, and where one department struggles to work effectively with another. They can often identify opportunities that leadership cannot see.

If AI reduces the time required for a routine task, the conversation shouldn’t end with how many hours were saved. That should be where the more important conversation begins.

Could that time be used to solve a recurring problem, spend more time with customers, or contribute to a project outside the usual boundaries of the position? It may also create an opportunity to learn a new skill, work with a different team, or take on a responsibility that creates greater value.

We should also ask how the employee’s career might advance. Becoming more efficient shouldn’t mean remaining in the same role with an endless supply of additional work. It should create a conversation about how the role, the person, and the organization can evolve.

Efficiency should create possibilities, not simply reductions.

A Different Kind of Conversation

Consider the difference between these two messages.

The first is: “We need everyone to use AI so we can become more efficient.”

Employees may hear: “Help us determine how much of your work we’ll no longer need you to do.”

A different message is: “We want to explore how AI can improve the way we work. We need your experience, ideas, and judgment to help us understand what should change, what should remain, and what new opportunities might become possible.”

This message doesn’t promise that every job, department, or function will remain exactly as it is today. It does invite employees to participate in the discovery instead of waiting for decisions to arrive.

This Requires Something From Everyone

Working through this together doesn’t mean employees can sit back and wait for someone else to explain every tool, identify every opportunity, or map every step in their careers. They need to remain curious, develop new skills, experiment thoughtfully, and consider how their contribution can grow.

Leaders have responsibilities as well.

They need to create room for experimentation, listen to the people doing the work, and communicate honestly about what is known and what remains uncertain. They also need to demonstrate that increased efficiency can lead to expanded responsibilities, professional growth, and new opportunities—not automatically to more work or fewer people.

Trust will determine whether employees bring their best ideas forward or keep them to themselves. If people believe every efficiency they identify will be used against them, they’ll learn to remain quiet. If they see that better ways of working can create opportunities for growth and contribution, they’re far more likely to participate.

We’ll Create What Comes Next

AI is already changing work. What matters now is how we’ll respond. Will leadership make decisions at a distance and then explain them after the fact? Or will organizations invite the people who understand the work to help shape what comes next?

We shouldn’t limit the conversation to which parts of a job technology may no longer require someone to perform. We should also be asking how people can work more effectively, what higher-value responsibilities they might take on, who they could collaborate with, and how their careers might advance.

AI is a new and powerful tool. We’re only beginning to understand what it may enable us to do.

The future of work isn’t waiting somewhere for us to find it.

We’re going to create it together.

Think About This

Do your employees believe AI will help them expand their contribution—or are they quietly wondering whether it will make them less necessary?

Action Item

Choose one role or recurring process in your organization that AI is beginning to change. Meet with the people who perform that work and ask:

“What could this tool make possible—not only for the organization, but for you?”

Then listen carefully. What comes next may already be taking shape in their answers.
