Thriving When Boss is Too Busy

When I first read the Wall Street Journal article “Your Boss Doesn’t Have Time to Talk to You” by Chip Cutter and Lindsay Ellis, I thought, this isn’t new news. For many employees, it has always felt like asking for your manager’s time is like squeezing water from a rock. Still, it struck me — instead of simply recognizing the problem, what if we explore not just how to exist with it, but how to thrive in spite of it?

The New Reality of Leadership Gaps

Workplaces everywhere are changing. With companies cutting layers of middle management, many leaders now oversee far more direct reports than ever before. The WSJ article highlighted managers with 15 or more direct reports, compared to 5–7 just a few years ago.

That shift means fewer one-on-one meetings, less informal coaching, and less feedback time. Employees can feel the difference. Some worry their efforts are invisible, others feel unsure about priorities.

Research backs up the risk. Gallup data on engagement shows that lack of manager interaction is one of the strongest predictors of disengagement. Employees who don’t receive regular attention are more likely to check out, underperform, or even leave. And yet, disengagement doesn’t have to be your fate.

What This Means for You

Here’s the hard truth: your boss isn’t going to suddenly get more hours in the day. The question isn’t how to get them to magically make time — it’s how you can adapt your habits so you’re seen, supported, and successful, even when they’re stretched thin.

This isn’t about working harder. It’s about working smarter and intentionally shaping how you communicate, deliver, and grow.

Here are steps you can begin practicing now — each proven to build both short-term clarity and long-term career opportunities.

1. Own the Agenda

If you do get time with your manager, make it count. Send a short note in advance: “Here are the 2–3 items I’d like to cover.”

2. Communicate Proactively

Don’t wait for your boss to ask for updates. After you finish a project, send a brief recap: what you accomplished, what you learned, and what’s next.

  • Career impact: Leaders notice people who remove friction. Gallup research shows proactive communicators are more likely to be promoted.

3. Set Your Own Goals Clearly

If your boss can’t give you detailed direction, ask early: “What does success look like for this project?” Once you know, measure yourself against it.

4. Build Peer and Mentor Networks

If your manager isn’t accessible, find others who are. Seek a mentor in another department, build lateral relationships, and lean on peer support.

  • Career impact: Broad networks often lead to unexpected opportunities — projects, referrals, and visibility beyond your team.

5. Be Visible Through Small Wins

Never underestimate the power of delivering consistently on small tasks. Reliability compounds. Over time, people know you’re someone who gets things done.

  • Career impact: Visibility leads to trust. Leaders look for reliability when considering who can take on more responsibility.

  • Coaching research published in Frontiers in Psychology revealed that structured feedback and reflection — even outside of formal management relationships — significantly improve clarity, focus, and confidence.
